This Swedish-headquartered lock-making business had acquired through acquisition many global lock and security device organisations globally. They were pursuing a strategy of outsourcing and low cost country sourcing to shift much of its European manufacturing into the Far East, with final assembly within the existing factories.
The goal was to understand the existing skills base of the organisation and to match the number and capabilities of staff to the required positions for the future strategy. This would mean purchasing professionals skilled in the required competencies for sourcing in low cost countries. These skills included better understanding of value engineering, cost management, integrated supply chains and inventory management.
ADR designed a skills assessment programme for the team involving ADR’s Development Needs Analysis tool (ADR DNA). The team took part in a 1-hour self-assessment questionnaire, with line manager input to inform the development needs across the key competency areas. The skills assessment was conducted over a 2 week period by over 200 staff across Europe, Asia and North America.
The insights from the skills assessment provided individual learning plans for each staff member indicating the required skills development to meet the outsourcing and low cost country sourcing drivers of the organisation. A training plan was devised to meet the local needs of teams in the core skills of sourcing within the purchasing community, and also those sourcing influencers and budget holders outside of purchasing. This approach ensured that all organisational sourcing activity was focussed on the same goal and using the same techniques and language when managing cross-regional supply relationships.
The organisational learning plan was implemented and ongoing training interventions support new joiners, budget holder education and leadership team coaching to ensure the skills remain embedded and appropriate targeting is in place to monitor delivery of the expected benefits following the training events.
